AI Adoption Score: FranchisePulse’s own editorial metric of how deeply a system has deployed AI (methodology). The Index publishes no link between that score and franchisee profitability.
McDonald's leads on AI adoption (87/100 vs 58/100, Q3 2026), while McDonald's is the larger system by unit count (45,356 vs 35,000+). McDonald's is growing faster year-over-year (+4.3%).
What this matchup actually shows
The 29-point headline gap is not evenly spread. The widest divergence is operations AI, where McDonald's leads by 37; the two are closest on marketing AI, separated by just 19. McDonald's leads on every pillar, not just on the total.
On scale, McDonald's runs about 1.3× the units of Subway and also leads on AI. 37 tracked systems score between them, from Starbucks (85) down to O Boticário (59).

McDonald's
#1 of 15 in its sector · +19 vs sector average · best operations AI 92, lowest training & support AI 82
McDonald's had 45,356 restaurants at the end of 2025, about 95% of them franchised, and $139.4 billion in systemwide sales. Its clearest AI investment is infrastructure: Google Cloud edge computing inside restaurants, under a partnership announced in December 2023, to track how kitchen equipment performs and reduce disruptions. Customer-facing AI has been uneven — a voice-ordering test with IBM in more than 100 U.S. drive-thrus was ended in 2024.
Subway
#12 of 15 in its sector · -10 vs sector average · best marketing AI 66, lowest training & support AI 52
One of the most-franchised brands in the world, with more than 35,000 restaurants — and a shrinking U.S. system: its own 2026 franchise disclosure document shows U.S. outlets falling from 19,502 to 18,773 during 2025, a third straight year of decline. Its documented technology is ordering rather than AI: AI-powered smart fridges in the Grab & Go format since 2022, and self-serve kiosks and kitchen display systems still being tested in the Fresh Forward redesign.
What actually separates them
The 37-point edge McDonald's holds on operations AI (35% of the score) is worth about 13 points, against 9 for McDonald's on data infrastructure.
Sector context
In QSR & Fast Food (15 tracked, average 68/100 against 63 for the Index), McDonald's ranks #1 and Subway #12 on AI, McDonald's above the sector average and Subway not.
